Cloud Cost Audit: Where Your Spend Really Goes

If you've ever opened your AWS or Azure bill and felt your stomach drop — a number that doesn't match what you thought you were running, with no obvious explanation — you're not imagining it, and you're not alone. Cloud waste isn't a fringe problem affecting a few badly-run teams; it's the norm, and in 2026 it got measurably worse.

You're not imagining it

Flexera's 2026 State of the Cloud Report found that an estimated 29% of cloud spend on infrastructure and platform services is wasted — reversing a five-year trend of that number going down. This is happening despite 63% of organizations now having dedicated FinOps teams whose entire job is managing this. The two biggest culprits are almost boring in how simple they are: idle compute (35% of waste) and overprovisioned instances (25%) — resources sized for a peak that rarely comes, or left running long after anyone needed them.

Having a team dedicated to cost management doesn't automatically solve it; process and visibility matter more than headcount.

What this looks like when it goes wrong

One widely-shared account describes a growing SaaS startup whose CFO opened a monthly cloud bill to find it had doubled to $500,000, with no single dramatic cause — just a perfect storm of unmonitored usage, forgotten reserved instances that were never actually attached to anything useful, and workloads sized for a traffic pattern that no longer matched reality. The carefully built budget didn't survive contact with that number, and it shook investor confidence right when the company needed it most. The specifics vary from company to company, but the shape of the story is almost always the same: nobody was lying or being careless on purpose. Nobody was looking closely enough, because nobody's actual job was to.

What a workload audit actually finds

  • Zombie resources — unattached storage volumes, stopped-but-still-billing database instances, dev environments nobody remembered to shut down over a holiday.
  • Data transfer costs hiding in plain sight — cross-region and cross-availability-zone traffic that's easy to introduce and easy to miss on a bill.
  • Reserved instances or savings plans purchased for a workload that's since changed shape, quietly earning nothing.
  • Steady-state, predictable workloads still running on on-demand pricing, paying an elasticity premium for elasticity nobody's using.
  • One service quietly accounting for a disproportionate share of the bill, buried inside a total that looks reasonable until it's broken down.

This connects to something we wrote about

This is the practical, ground-level version of a trend we covered in more depth in our piece on cloud repatriation: enterprises moving specific, overpriced workloads back out of the public cloud once the real numbers get modeled. You don't need GEICO's decade-long, $300M-a-year cloud spend to have the same underlying problem at a smaller scale — the pattern (steady-state workloads paying elasticity premiums, storage and egress costs nobody budgeted for) shows up identically whether your bill is $500,000 a month or $5,000.

What we do about it

A cloud cost and workload audit isn't a sales pitch for a migration — sometimes the honest answer is "you're fine, here's what to watch." When it isn't, our Cloud Migration and Systems Integration work models what each workload actually costs where it lives now, what it would cost elsewhere, and builds the plan in between — whether that's right-sizing what you have, moving one workload off a hyperscaler, or just turning off the things nobody remembered were still running.
